Increased performance through SCM optimization

Supply Chain professionalization at Rügenwalder Mühle

Rügenwalder Mühle addressed the growing complexity of its supply chain with a structural and technological realignment. In cooperation with valantic, a central SCM organization was established, a standardized S&OP process was introduced and control was improved through automated reporting. The result: more transparency, better planning and noticeable efficiency gains along the entire value chain.

About the company

Rügenwalder Mühle is a food manufacturer with a focus on meat and plant-based alternatives. Together with valantic, the supply chain management was restructured. Through the development of a cross-divisional planning process, the optimization of inventory and production control and the introduction of digital performance reports. The measures led to a sustainable professionalization and improved controllability of all SCM activities.

The project

The challenge

With the expansion of the product portfolio to include meat alternatives, the complexity of the value chain at Rügenwalder Mühle increased considerably. In addition, SCM tasks were highly fragmented and decentralized, making efficient management difficult. Another problem was the lack of IT support and the absence of an automated KPI system for process control.

Consulting approach

1. Design and implementation of a central SCM organization:

  • Interviews with stakeholders to analyze needs.
  • Work distribution analysis for efficient resource utilization.
  • Process analysis and benchmarking of planning processes.

2. Development of an S&OP process:

  • Definition of a structured Sales & Operations Planning (S&OP) process.
  • Automated KPI reporting for performance analysis.
  • Introduction of monthly, strategic S&OP meetings with implementation controlling.

3. Improvement of forecasting accuracy:

  • Use of statistical methods for forecast optimization.
  • Development of key figures to measure the quality of forecasts.

4. Optimization of production and inventory control:

  • Lot size optimization to increase production performance.
  • Implementation of destruction tracking.
  • Revision of existing logistics contracts for inventory optimization.

5. Implementation of automated reporting:

  • Development of inventory and OTIF reporting for continuous performance improvement.
  • Automatic derivation of measures for holistic SCM optimization.

The introduction of automated KPI reporting and a standardized S&OP process increased transparency and improved operational control. In addition, inventories and production resources were controlled in a more targeted manner – with measurable success.
