About the company

With over 2,700 sales outlets, more than 15,000 employees and a turnover of over two billion euros, Valora is one of Europe’s leading convenience and food service providers. In a project with valantic, the entire supply chain was analyzed and evaluated along key performance dimensions. The aim was to identify specific optimization potential. The focus was on internal further development and the preparation of well-founded renegotiations with the existing full-service supplier.

The project

The challenge

Valora operates more than 2,700 retail outlets, most of which in Germany are supplied by a central full-service supplier. The supply chain performance of this partner had not been satisfactory for several years. As part of a potential analysis, the status quo was therefore to be assessed and opportunities for improvement identified. The aim was to improve internal processes and create the basis for targeted renegotiations.

Consulting approach

1. Supply chain data analysis

  • Evaluation of SCM performance data (e.g. ordering processes, delivery rhythms, conditions)
  • Analysis of the degree of standardization of the product range to reduce complexity

2. Interviews & best practice comparison

  • Conducting structured interviews with category management, sales and SCM/IT
  • Survey of internal best practices to classify the results

3. Benchmarking & derivation of action areas

  • Comparison of purchasing conditions with external benchmarks
  • Specific recommendations for SCM optimizations and negotiations

Solutions & results in detail

The potential analysis revealed key areas for optimization in supply chain management: These included adjusted delivery rhythms to reduce costs. A standardized ordering process with OTIF management increased delivery reliability. The product range was also optimized to reduce complexity.

Building on this, targeted renegotiations were prepared.

Conclusion

Together with valantic, Valora set the course for the further strategic development of its supply chain. The results of the analysis led to greater transparency and significantly improved operational controllability.
