About the company

Porta is a family-run furniture store with over 7,000 employees and a turnover of around 1.1 billion euros. To support the targeted online growth, the company worked with valantic to examine the optimal warehouse strategy for the future. Through a professional logistics tender as part of a make-or-buy analysis, significant savings potential was identified and a long-term sustainable model for the omnichannel warehouse was developed.

The project

The challenge

In the course of the planned online growth (over 1,000%), Porta was faced with the challenge of re-evaluating its own warehouse strategy. The focus was on the decision between building (“make”) or outsourcing (“buy”) an omnichannel warehouse for online and store deliveries. The aim was to objectively evaluate economic and organizational aspects and create a reliable basis for making a decision on the warehouse strategy.

Consulting approach

  1. Market analysis and tender preparation
  • Creation of a longlist of over 50 service providers with furniture expertise
  • Analysis of logistics data and definition of a reliable quantity structure
  • Creation of a tender design with variable integration stages

2. Tendering and evaluation

  • Development of a multidimensional evaluation model
  • Conducting the tender with a focus on qualitative and quantitative criteria
  • Negotiations and concept detailing with 4 selected service providers

3. Make-or-buy business case

  • Comparison of the tender results with the in-house scenarios
  • Calculation of the business case for objective decision-making

Solutions & results in detail

The tender clearly showed the advantages of outsourcing over in-house operation. Over the next six years, there will be potential savings in the high seven-figure range. At the same time, scalability increases, service quality improves and no in-house infrastructure is required.

Conclusion

Together with valantic, Porta implemented a sustainable warehouse strategy to support online growth. The external logistics solution supports growth in the long term and ensures a flexible, cost-effective setup.
